Many companies aren’t sure. And they keep splitting the budget evenly, as if every product were worth the same.

The BCG matrix was created to answer that question. It’s a simple tool you can read at a glance, and it has been in strategy textbooks for more than fifty years.

The BCG matrix is an analysis tool that sorts a company’s products or businesses into four groups (stars, cash cows, question marks and dogs) based on the growth of their market and their relative market share. It helps you decide which ones to invest in, which to keep and which to drop.

Below you’ll see where it comes from, how to read each quadrant, how to build your own step by step and what to communicate to your customers depending on the type of product.

What the BCG matrix is and where it comes from

The BCG matrix is named after the Boston Consulting Group, the consulting firm that created it. It is also known as the Boston matrix, the BCG matrix or the growth-share matrix.

The first version was drawn by Alan Zakon, a consultant at the firm. Its founder, Bruce Henderson, popularized it in 1970 in his essay The Product Portfolio.

According to the firm itself, at its peak about half of the Fortune 500 companies were using it.

Its success comes down to how easy it is to understand.

It boils a complicated decision, how to split money across several products, down to a picture with four boxes.

That said, it’s no substitute for a full analysis. It works best alongside other strategic marketing tools such as the Business Model Canvas, SWOT analysis, PESTEL analysis or Porter’s 5 forces.

The two axes of the BCG matrix

The matrix is built on two variables. Each product is placed at the point where they meet.

The vertical axis is the market growth rate. It measures how attractive the market the product competes in is.

A fast-growing market offers opportunities, but it also requires investment so you don’t fall behind.

The horizontal axis is relative market share. It isn’t simply your share, but your share divided by that of your largest competitor.

If the result is greater than 1, you’re the leader. If it’s less, someone is selling more than you.

Where is the line between “high” and “low”? The original matrix doesn’t give a fixed figure.

The usual approach is to use your industry average as the benchmark for growth and the value 1 for relative share.

The 4 quadrants of the BCG matrix

Crossing the two axes gives you four quadrants. Each one has an easy-to-remember name and an associated strategy:

Quadrant

Market growth

Relative share

What to do

Star

High

High

Invest to keep the lead

Cash cow

Low

High

Maintain it and use its cash for other products

Question mark

High

Low

Decide: invest so it grows or abandon it

Dog

Low

Low

Reposition, sell off or withdraw

1. Stars: growing and leading

Stars are the leading products in growing markets. They sell a lot, but they also consume a lot of cash. You have to defend their position against competitors who want a piece of it, and it pays to know what your competitive advantage is.

The strategy is to invest: in the product, in communication and in distribution.

If you do it well, they will become cash cows when the market matures.

2. Cash cows: the money that funds everything else

Cash cows lead in markets that are no longer growing. They have loyal customers and don’t need large investments.

That’s why they generate more cash than they consume.

That cash is what pays for the stars and the question marks.

The most common mistake is neglecting them: if you stop looking after their customers, they can turn into dogs before their time.

3. Question marks: the big unknown

Question marks are in growing markets, but with little share. They are also called “problem children” or “wildcats”.

They have potential, but they haven’t yet proven they can lead.

This is where you have to decide. You can invest to turn them into stars or pull out before you spend too much. A small version, in the style of a minimum viable product, helps you decide based on data. The worst option is to go halfway.

4. Dogs: low growth and low share

Dogs compete in stagnant markets with little share. They usually bring in little profit or even losses.

The usual strategy is to withdraw them, sell them or reposition them in a niche where they are profitable.

Sometimes they are kept because they round out the range or because they attract customers who then buy other products.

How to build your company’s BCG matrix in 5 steps

You know the theory. Now let’s put it into practice.

These five steps work both for a company with several business lines and for a small business with a small catalog.

Step 1: choose what you’re going to analyze

Decide whether you’re going to compare products, product lines or business units.

Don’t mix levels: a single product and an entire division can’t be compared in the same matrix.

Step 2: calculate the growth of each market

Find out how much each product’s market has grown over the last year.

You can use industry reports, competitor benchmarking or your own demand analysis if the market is small.

Step 3: calculate relative market share

Divide your share by that of your largest competitor.

If you sell €200,000 and the leader sells €400,000, your relative share is 0.5. If you’re the leader, divide your share by that of the runner-up.

Step 4: place each product on the matrix

Draw the two axes and position each product.

A useful trick is to represent it with a circle whose size reflects its revenue. That way you can see at a glance where your money is.

Step 5: decide on a strategy for each one

With the matrix in front of you, define what you’ll do with each product and add it to your marketing plan.

Review it at least once a year, because products move between quadrants.

Template to copy: your BCG matrix in a table. Here’s a table for you to fill in with your products:

Product

Market growth (%)

Your share

Leader’s share

Relative share

Quadrant

What you’ll do

Product A

Product B

Product C

Product D

BCG matrix examples

Seeing the matrix applied to a real case helps you understand it.

Let’s look at two fictional examples, one of a large company and one of a small business.

Example 1: a beverage company

Imagine a beverage company with four products. Its classic soft drink leads a mature market: it’s the cash cow.

Its sports drink leads a market that grows every year: it’s the star.

It recently launched a flavored sparkling water in a booming market, but it still sells little compared with other brands: it’s a question mark.

And it keeps a juice that barely sells in a market that is stagnating: it’s a dog.

With the matrix, the decision practically makes itself. The money from the classic soft drink funds the sports drink and the bet on sparkling water. The juice is reviewed to either withdraw it or take it to a specific niche.

Example 2: an online natural cosmetics store

Now imagine a small online natural cosmetics store with a very well-defined target. Its BCG matrix could look like this:

Product

Quadrant

Why

Decision

Moisturizing cream

Cash cow

The best seller, in a stable market

Maintain it and look after its buyers

Vitamin C serum

Star

Sells a lot and the market is growing

Invest in content and advertising

Mineral sunscreen

Question mark

Booming market, but sells little

Test it for a quarter and decide

Handmade soap

Dog

Sells little and the market isn’t growing

Use it as a gift with large orders

Look at the soap. A dog isn’t always withdrawn: in this case it becomes an incentive that helps sell the other products.

Look after your cash cows and test your question marks

Send each group of customers the email that’s right for them: up to 80,000 emails a month for free with Mailrelay.

Create a free account

Strategies for each quadrant

The BCG matrix doesn’t just describe where each product stands. It also suggests what to do with it.

These are the four classic strategies:

Build: invest to gain share. This fits question marks that have a future.

Hold: defend the position without major spending. This fits strong cash cows, especially with upselling actions.

Harvest: get as much cash as possible in the short term while investing the minimum. This fits weak cash cows and some dogs.

Divest: withdraw or sell the product to use that money elsewhere, sometimes after a few flash sales to clear stock. This fits dogs and question marks with no future.

The BCG matrix makes more sense alongside the product life cycle.

A product usually starts as a question mark in the introduction stage, becomes a star during growth, a cash cow at maturity and a dog in decline.

That’s why it’s a good idea to have products in several quadrants at once.

If they’re all cash cows, you’re missing the stars of the future. If they’re all question marks, you’re missing the cash to fund them.

A BCG matrix for a small business? Yes. Even if you’re small, you probably have several products or services, and in that case you need to know which ones to invest marketing in and which ones not to, so your budget delivers the highest possible return. Investing in a product just because you like it may not be the smartest move: you have to decide with profitability in mind. My advice: use your email campaigns as a thermometer. Measure which product generates the most sales in each send and which one barely gets any clicks. That data will tell you where to put your money.

Jose Argudo, CMO at Mailrelay

The BCG matrix in your email marketing strategy

Each quadrant needs a different message.

And email lets you send each group of customers the one that’s right for them, thanks to segmentation. With mailing automation, each customer gets the message for their quadrant with no extra work.

If you run an online store, here are some email marketing for ecommerce ideas for each type of product.

Advantages and limitations of the BCG matrix

The BCG matrix has two big advantages. Anyone on the team can easily understand it.

And it forces you to look at the whole catalog, not product by product.

But it has limitations, and the firm itself acknowledges them. In a 2014 analysis, the Boston Consulting Group pointed out something striking. Businesses move between quadrants much faster than before: the average time spent in a quadrant fell from about four years in 1992 to less than two in 2012.

It also noted that market share no longer predicts results as well as it did when the tool was created.

And that it was designed for large conglomerates with many business lines, which are less common today.

There are other common criticisms. It only uses two variables, leaves out the actual profitability of each product and doesn’t take into account how products relate to one another.

Even so, it’s still a good way to start the conversation.

Use it as a map and complete it with profitability data, customer acquisition cost and customer lifetime value. And if what you want to decide is how to grow, its complement is the Ansoff matrix.

Summary: your catalog in four boxes

The BCG matrix helps you answer a simple question: where to put your money. Stars call for investment. Cash cows fund it, question marks demand a decision and dogs, almost always, an exit.

Build yours with the template above and review it every year. Combine it with the 4 Ps of marketing, as Philip Kotler proposed, to decide what to do with each product.

Then give each group of customers the message they need.

From the BCG matrix to your next campaign

Segment your list by product, automate your sends and measure what each one sells, with human support on every plan.

Try Mailrelay for free

Frequently asked questions about the BCG matrix

These are the most common questions about the BCG matrix.

What is the BCG matrix?

It’s an analysis tool that sorts a company’s products into four groups: stars, cash cows, question marks and dogs. It ranks them by the growth of their market and their relative share.

Who created the BCG matrix?

It was created by the Boston Consulting Group. It was first drawn by Alan Zakon and popularized in 1970 by Bruce Henderson, the firm’s founder, in his essay The Product Portfolio.

What does BCG stand for?

It stands for Boston Consulting Group, the American consulting firm that created the tool. That’s why it’s also called the Boston matrix.

What are a star, a cash cow, a question mark and a dog?

A star leads a growing market. A cash cow leads a mature market and generates cash. A question mark is growing in an attractive market, but with little share. A dog has little share in a stagnant market.

Is the BCG matrix still useful?

Yes, as a starting point for organizing a catalog. But it’s a good idea to review it more often than before and complete it with data such as each product’s ROI.

Jose Argudo

CMO at Mailrelay.
